如何选择咨询公司第一步:定义项目的四要素在聘请咨询公司之前,必须首先明确项目的四个要素:目标、范围、成本和进度。
1.目标,即想要解决什么样的问题,达到什么样的状态。
当然,项目的目标开始时不一定就十分明确,企业往往在与咨询公司接触的过程中会更进一步地明确项目的基本目标。
2.范围:项目涉及范围包括哪些部门3.成本:项目的预算有多少?预算如何分配?4 进度:项目进度如何安排(时间表)?有多少人专门从事这个项目的工作?各个部门需要提供什么样的人员?需要投入多少时间来参与和配合项目的工作?第二步:寻找候选咨询公司选择咨询公司,关键要看咨询公司对企业的项目所涉及内容的知识和经验。
选择候选咨询公司可以参考下面的标准:1.咨询公司过去的业绩;2咨询公司的咨询顾问的资质,他们教育背景、经验、行业知识等3咨询公司的资费标准、、付款方式•咨询是完全个性化的服务,没有统一的收费标准。
因此简单的根据价格来选择咨询公司是不明智的。
不能按比价格高低来挑咨询公司。
(1)咨询公司的报价主要是根据派驻咨询顾问的资历按照天数来收取咨询费用顾问资历越高,收取的费用也越多。

付款方式选可按每个项目付费,可先付50%,留50%跟咨询效果相结合,按咨询所取得效益付费。

根据项目的大小,一般来说可以选择3~5家管理咨询公司作为候选。
不能太少了,也不能太多。
第三步:项目介绍在确定了候选的咨询公司之后,企业就可以开始着手与咨询公司进一步接触。
在这一步注意两点:1. 企业向咨询公司介绍项目的基本需求;2. 企业要与咨询公司展开讨论,在讨论过程中确定项目目标、了解咨询公司的能力、思路;在与各个咨询公司接触后,要求他们提出《项目建议书》,阐述他们对项目的理解、咨询思路、进度安排、项目预算等。
在这一阶段,切忌只简单介绍公司情况和基本目标就要求咨询公司提供《项目建议书》,反过来,如果咨询公司没有对公司的基本问题进行初步的把握就提供《项目建议书》,这种咨询公司就是极不可信赖的。
第四步:评价《项目建议书》当企业评估建议书时,要注意平衡质量、经验的重要性和项目预算之间的关系。
企业应该在能支付得起的范围内选择最好的方案。
如果在项目预算范围之内,不能找到合适的,企业就需要重新定义项目的范围或者增加预算。
第五步:签订合同企业要保证项目合同中要包括以下内容:1 一份可交付文件清单2 项目完成日期3 费用和支付计划4 企业和咨询公司评估项目进展和解决任何出现问题的检查点(或者叫里程碑)5 在项目完成之前,任何一方可以终止合同的机制6。
